Managing clever people

At the beginning of my career, I worked as a University lecturer. Academic institutions are unusual environments to work in, because naturally they have a large proportion of extremely clever people on the staff. And being extremely clever, vital though it is in a university (and many other organisations), often brings with it other less useful characteristics. Managing clever people can be very challenging! People who know they are clever are often extremely confident that they know, or can find, the right answer to any problem. They can be very forceful in arguing their point of view! It is probably true that they can do it. But just because they can find the right answer does not necessarily mean that they should: it is usually quicker, cheaper, and probably better to ask an expert in that particular area. I particularly recall some rather clunky community engagement events that the University decided to organise, without (as far as I could tell) getting any professional advice on the best approach. In another organisation – this time more industrially-focussed but still with a large preponderance of clever people – I was astonished to find that rather than buying ‘off-the-shelf’ milk-floats for transporting stores around the large site, the engineering workshop designed and built its own. In both cases, I’m talking about a long time ago, and I’m sure things have changed greatly since those days, but these examples illustrate the risk. All successful organisations have things that they are very good at doing, or risks that they are very good at managing. Those are the things that it is essential they concentrate on, and devote efforts to doing even better. They also need to do things that they will never do often enough to be experts in. Wise organisations subcontract these to people who do them all the time. However, organisations which are full of very clever people seem to find this kind of wisdom particularly challenging.

Why?

I think there is a combination of a high need for control, and a fear of being taken advantage of by those experts. Perhaps this fear is heightened by knowing how easily they could do just that with non-specialists in their own fields. At the same time, and perhaps more importantly, the competition for status among clever people may be fuelled by being seen to be clever. When there is a high proportion of clever people all trying to outdo each other, this can be a real problem! I don’t think that there are any easy solutions, but recognising that managing clever people has some special challenges is a good start. When clever people dominate an organisation, a high level of ‘democratic’ management is often expected, and only equally clever managers will be given acceptance. Usually this means many come from the same professional background, which can also limit the spread of new ideas from elsewhere. Management teams need to pay special attention to their ability to find the right new ideas, and to influence clever staff to accept them.

You’re late!

criticism A few years ago, I was attending a meeting which was a few minutes’ drive from my office. I left a little later than I intended, and although the roads were quiet, when I arrived I had to park further way from my destination than I had expected. The extra walk meant that I arrived at the meeting, which had started promptly, a couple of minutes late. Naturally, I apologised for my lateness and explained what had happened as I sat down, thinking little of it. It was only two minutes after all. I was completely taken aback when the chair of the meeting replied in an angry voice “Two minutes can cost a life”. I should explain that he was an ex-military man, and I can understand that being late for a rendez-vous on active service could have very serious consequences. However, not only were no lives going to be lost as a result of my lateness to that meeting; no lives were likely to be lost as a result of anyone there being late to any meeting, ever.

Use criticism carefully

I might have been held up by a phone call to an important customer; I might have been resolving an important safety issue; I don’t remember.  In business we are always having to balance multiple priorities, and I probably made a priority choice that I felt was in the best interests of the company. So first of all, it is always a good idea to understand the reasons for what has happened before criticising. But just as important is to make the criticism (if there needs to be one) commensurate with the offence and appropriate to the circumstances. Criticising me in a way that might conceivably have been appropriate in the army, but took no account of a completely different context, diminished my respect for the manager and left me feeling angry at his irrationality. As a result, at the very least it reduced the value of my contribution to that meeting, while I fumed; it probably had much longer-term consequences for our wider relationship. Criticism is a dangerous weapon. Used carelessly, the unintended consequences can be serious.

Celebrate Failure!

Well, no – although that is worth celebrating too. I came across the idea that you should celebrate failure recently in “Co-active Coaching”[1], and it makes a lot of sense. People rarely fail at things because they didn’t really try – or at least not at things that matter. First they had to find the courage to attempt something which they knew might to expose them to failure. Then, wanting to avoid failure, they tried hard, probably attempting things they had never done before. Finally they had to admit they had failed - even though in the process they had probably achieved more than they ever thought possible. All of those things are difficult, and worthy of celebration in themselves. But there is more to it than that. Failure is an excellent teacher! When you fail, you have to face up to things you tried which did not work. Often you will want to understand why they did not work, and this may lead to more success next time. There is also a less obvious reason. When we are criticised, blamed and shamed for failing, it usually has the desired effect of making us very keen to avoid failing again. Unfortunately, the consequences of that very understandable urge are not necessarily to make us try harder. We are very likely to learn to avoid taking the risky option in the first place, or to limit the options we consider only to the ones which appear ‘safe’. You can’t stop failure hurting, but instead of adding to the hurt, celebrate failure – the courage, the effort, the learning involved – and at the same time create a culture in which even risky options can be seriously considered.

Something for nothing

something for nothing What do you think when someone offers you something for nothing? I suspect most of us say thank you very much, put it in our pocket or bag … and then often forget about it. The problem is, when we give nothing for it, we tend not to value what we received. Many years ago I was involved with promoting amateur music events. Sometimes there were few costs to cover, and the main aim was to attract a reasonable audience, so an easy option was to make admission to a concert free. What happens if you do that? You often get a smaller audience than if you sell tickets at a low price! Why should that be? Well, put yourself in the shoes of the punter. You see a poster advertising a free concert, which looks interesting, so you make a mental note. Come the day of the concert, chances are you have either forgotten about it, or something else more attractive has come along. Since you have invested nothing, you choose to do the more attractive option. Because the organisers have not made you put a value on the event, you may treat it as being worth nothing, unless something else gives it value for you (for example you know one of the performers). There is little difference between something for nothing and nothing for nothing. On the other hand, if you have to buy a ticket, even for a nominal sum, you must give the event a positive value. In addition, if you have to buy the ticket beforehand, you have made an emotional investment. You are more likely to remember about it, and less likely to decide to do something else. Luxury brands do something similar but in reverse. The product itself may not be objectively any better than something cheaper, but the value people put on it is higher, so they are willing to pay more. Value has a significant emotional component, so pricing is always partly a decision about emotion. Never undervalue that!

What’s your lowest price?

I was selling my first house, a small, terraced house in a cheap part of the city. I loved it, because it was the first house I had owned, and because I had put a lot of work – and a lot of myself – into it. I had decorated every room; I had refitted the kitchen; I had installed central heating to replace electric storage heaters. I was moving to a new area, where I knew housing was going to be a lot more expensive. I had received an offer to buy my house from a junior colleague at work. Obviously that made things slightly awkward to start with. But I was unprepared for what happened when he asked if he could visit again, with a family friend. They duly arrived, and I showed them around. The family friend, an older gentleman, was very appreciative, admiring everything I had done, complimenting me on my workmanship, and so on. And then, at the end of the visit, he pitched me a new price, substantially lower than the offer my colleague had previously made. I was caught off guard. Having refused the new price, I felt I had to respond to his questions, starting with what was the lowest price I would accept? He came back with requests to throw in this and that if they agreed to a higher price, and so on. We eventually agreed a deal – which actually was not such a bad deal from my point of view – but I was left feeling bruised. Looking back, I have to admire the technique. All the praise, all the efforts to make me feel good first, worked a treat, and there was nothing in the negotiation itself that I could criticise. He did a good job for my colleague. So why did I feel bruised? The one thing that was missing in the exchange was creating an honest expectation. I had been led to believe that the friend was there to give a second opinion. It was my colleague’s first house purchase, just as it had been mine, so understandably he wanted someone else to endorse his judgement. I had not expected that the friend was there to negotiate on his behalf – after all, an offer had already been made. Perhaps I was a bit naïve, but I was caught unprepared; the negotiation had high financial and emotional value for me, and I had no experience of handling something like that. I felt that I was backed into a corner, and that personal trust had been breached. So what is the lesson? Don’t just play fair – make sure everyone knows what game you are going to be playing beforehand, especially if personal relationships are involved. Trust is too important, and too hard to rebuild, to risk losing.

Follow my leader

 change leadership What is leadership about? The very word implies movement. Leadership involves helping other people to find the way from A to B, so all leadership is change leadership of some kind. If we are sticking to A, the people may need managing, but there is not much leading involved. You don’t need a leader if you are not going anywhere. How many times have you heard people say “if its not broken, why fix it?” Probably you have said it yourself at times. Or “I don’t want to upset the apple cart”? No-one likes change – everyone is more comfortable with the status quo. The trouble is, stability is an illusion, at least in the longer term. Everything grows - or it declines. The organisation that does not change positively is doomed eventually to change negatively. Change is the whole point of leadership. The joke says “How many psychologists does it take to change a light bulb? One, but it has to want to change!” The job of the leader is to have the vision of where to go to, and then to get people to the point where they want to, or at least accept the need for, change.

e-mail Fireworks How often have you found yourself having a conversation, and it gradually dawning on you that the person you are talking to thinks the conversation is about something quite different to what you thought? It happens to us all from time to time, and normally it causes at worst mild embarrassment as one of you says, ‘hang on a minute, I thought we were talking about  x’ and the other looks bemused. Sometimes though, miscommunication can cause real problems.

E-mail Fireworks

Perhaps the most common place for miscommunication to cause problems in the working world is in e-mails. Maybe the relationship is a bit sticky already, or perhaps the subject is emotive. You write an e-mail, for example telling someone what you are going to do. Writing the message down gives you a chance to choose the words carefully so that they can’t be misinterpreted, right? Wrong! Within a few microseconds of pressing the ”send” button, you notice that your computer has started to smoke from the heat in the reply that has just clanged into your inbox. You read it – how could they have misunderstood your intentions so wildly? They must be spoiling for a fight! Your emotion finds its way into your reply, and the exchange just escalates. E-mail fireworks are never productive. Why are e-mails so fraught? Mainly, they are too easy. We dash them off with little thought. For straightforward factual messages that is not a problem. The trouble comes when the exchange has some (often unexpected) emotional content. Although they seem like a way of keeping the emotion out and so appear to be an easy option, humans are emotional creatures: we don’t often do purely rational. Be especially careful when you are worried about the reaction, and it feels safer to keep your distance. By omitting the emotional context of the message, which we detect mostly from body language and tone of voice, we take away the very cues which would help the recipient to know whether we meant to be provocative or were just not choosing our words very well. Poorly-chosen words in the context of a friendly tone and an open expression will usually only prompt clarification, but without these, people usually assume the worst. Here are five tips for minimising the risk of e-mail fireworks, and getting things back on track if necessary:
  • If you think the message might have some emotional content, don’t rely on e-mail if you can possibly avoid it. Start the exchange face-to-face, or at least with a phone call, so that there is an emotional context. Only once the tone has been set should you follow it up with an email.
  • If you didn’t think the message was emotional, but the response appears to be – or even just indicates misunderstanding - never send an email reply. Pick up the phone straight away to clarify, or go and see them if you can.
  • If you have to send an email which you know may be emotive, save a draft overnight before sending it, and re-read it in the morning. You have a better chance then of seeing how someone else might mis-interpret your words, and stopping it before it is too late. I rarely find I change nothing the next day!
  • For really sensitive messages which you have to put in writing, ask someone else to check your words before you send them.
  • If an exchange has gone emotional, apologise face to face – even if you don’t think you have anything to apologise for.

No such thing as a free ride?

change and freeriding I was prompted to think about change and freeriding by Seth Godin's blog post: http://sethgodin.typepad.com/seths_blog/2013/06/the-free-rider-benefit.html?utm_source=feedburner&utm_medium=feed&utm_campaign=Feed%3A+typepad%2Fsethsmainblog+%28Seth%27s+Blog%29 Seth talks in his blog about how ‘freeriding’, although usually considered reprehensible, can in some circumstances be a good thing.  In many cases – for example, not paying taxes, not vaccinating children – freeriders who get the benefits of everyone else’s compliance without paying the price themselves are rightly criticised.  However, in other cases, such as using Google, Wikipedia or TripAdvisor, those who pay for their benefits (perhaps through advertising), and so make providing the service worthwhile for the provider, actually benefit more (or even entirely) because of the many ‘freeriders’ who get a smaller benefit but pay nothing. Typically in these cases spread of information and access to new ideas is involved. Why do they work? In part because the information is seen as being unbiased (although of course that appearance can be abused).

Change and freeriding

Now think about change management. What is change management about? Getting people to willingly accept and even embrace new ideas and ways of doing things as quickly and easily as possible. When management tries to sell a change, there is a natural suspicion that the message is not all it seems, even when, if taken at face value, it appears to be beneficial. It’s like a restaurant review purporting to be independent when it is obviously a paid-for entry. On the other hand, when peers pass on the same idea, an objective judgement seems much more likely. Similar processes to ‘freeriding’ seem to be involved. So how does ‘good freeriding’ work?  There are three groups of people involved: those who benefit enough to pay, those whose benefits are free – and the facilitator who connects them. That suggests that it may help if the facilitator (change agent) is seen as having some independence, and not simply being one of the managers. Secondly, giving the ‘freeriders’ – those whose environment is being changed - the opportunity to be engaged meaningfully, if they want to be, is likely to help. By analogy, the lesson for those seeking the benefits of change (normally the managers) is that listening well to the people the change affects may well increase the value of the change achieved. Castles in the air

selling a vision A few years ago, I spent a fascinating week travelling around Europe. I was trying to put together a consortium to bid for funding from an EU industrial research programme. I was selling a vision. It was one of those “if its Wednesday I must be in France” trips, where after a couple of days my brain’s language processor gets so confused it just gives up attempting anything except English. Fortunately (but as usual), my hosts all put me to shame by speaking excellent English to me. This trip taught me a very important lesson about selling a vision which I have used many times since. No organisation wants to be the first to commit to partnering when all they have is an outline description of the objectives of the partnership. They feel they need to know who else will be a part of it, and what the content of the programme will look like. Without this, they don’t even really want to share their ideas of what they might contribute or what benefits they might receive. On the other hand, until they do share their ideas it is impossible to put together a realistic programme. So where do you begin? I describe what I did as “Castles in the air”. Think of the project as a fairy-tale castle floating above the ground. You have to be able to describe in some detail what this castle looks like from a distance. Of course, no-one can actually get to it to look inside, so much of the detail does not need to be filled in, but the description has to be convincing enough that everyone believes it is a real castle, not an illusion. In particular, they must never think that there is nothing holding it up!

Selling a vision

Putting that into project terms, there has to be a clear vision of what the project could do, broadly who may be involved and how they will benefit, even though none of it is agreed, and you have to feel and sound confident about it, just in order to get people talking about how they might contribute. Once you can get possible contributors to engage, they will help you fill in the detail, adapt the vision and underpin it with the foundations, until the whole project is solid enough to stand up by itself. The same principles apply to any situation where you need to influence many different people to  win their support for the same idea. Unless you can describe your “castle in the air” with confidence, as though it were real and solid, it will be very difficult to get a hearing at all. The more people listen and contribute, even if they are not yet fully convinced, the easier it gets to win over others.

Paddington Sheep

Beating the crowd Have you ever noticed how the crowds waiting for commuter trains at Paddington (or doubtless most other big terminus stations) nearly all stay on the concourse until the platform is announced, even though each train usually runs from the same platform every day (so the regular commuters who are the majority all know which it is likely to be)? Consequence – a great crush as everyone rushes at the ticket barriers at once.

Beating the crowd

There are always a small number of people who don’t wait. They go calmly through the barrier with no queues, and get seats exactly where they want, beating the crowd instead of risking no seat at all. Maybe once in a blue moon the platform is different and they have to move – but it’s rare. It’s a great illustration of how conformist people (or at least we Brits) tend to be.  I would guess less than 5% make the rational risk-reward trade-off and act accordingly, beating the crowd. 95% of us prefer to be part of the herd – but I wonder whether it is the people you would expect? Now there’s an interesting way to separate the sheep from the goats! Given those proportions, it is hardly surprising that very few people embrace change before they have to – even if they would stand to benefit from being early adopters. On the other hand, as change managers we have no need to wait until everything is ready before making announcements, unlike station staff. Early communication leads to more organised loading!
